Try this before you finish reading this email. Open whichever AI you use — ChatGPT, Gemini, Claude, Perplexity — and ask for the best real estate agent in your city. You're going to get about six names back.
Not sixty. Not a directory. Not a page of sponsored ads. Six. And that's the same list your buyers and sellers are getting, because 82% of consumers are now starting with AI before they contact anybody.
So where does that short list actually come from? Researchers traced roughly 1,600 sources behind 334 AI answers across about 200 markets this year. Zillow, Realtor.com, Redfin, and Trulia never even showed up. 98% of the answers traced back to exactly two places — the agent's Google Business Profile and the agent's own website.
The gatekeeper changed, and nobody sent the memo. Good news: both of those things, you already own. Both are free. Today we walk through exactly what changed, why the old SEO games stopped working, and the specific, no-cost moves that get you into that short list of six.
The gatekeeper moved — and it isn't who you think
For a while, a lot of AI models leaned heavily on Reddit when producing answers to consumer questions. Reddit has some genuinely useful information mixed in — and a lot of noise. That's no longer where the answers are coming from.
The next shift: AI stopped leaning on Zillow's agent directory. Here's why. Zillow's directory ranks agents partly by customer tier and ad spend — agents who spend more with Zillow tend to rank higher, regardless of actual production. AI figured that out. It noticed that the agents being surfaced weren't the most productive agents in the market — they were the agents who'd paid the most. That correlation broke the moment AI started training itself to recognize paid placement versus genuine signal.
This is also why traditional SEO is effectively dead. The old game was full of shortcuts — backlink schemes, keyword stuffing, directory tricks. AI isn't static. It's running recursive self-improvement — learning, in real time, what's genuine signal and what's manufactured noise. The shortcuts that used to work are exactly the patterns it's gotten good at discounting.
Where AI actually gets its answer
The real breakdown, from the research behind this shift:
Google Business Profile: 57.6%
The agent's own website: 40.5%
Local media and editorial: roughly 1.5%
Zillow, Realtor.com, Redfin, Trulia combined: 0%
That's the entire game now. Your Google Business Profile and your own website account for nearly every answer AI gives a consumer asking about agents in your market.
Audit your Google Business Profile with AI — today
The single highest-leverage move available to you, and it costs nothing.
Open your AI of choice and ask it directly: "Search for my Google Business Profile. Do I have one? What's missing? What can I do to improve it for AI search?" It will tell you — and if you give it the credentials, it can actually log in and fix it for you. Not just a list of critiques. Actual execution.
Specific improvements AI will typically flag:
Claim your profile if you haven't. An unclaimed profile is roughly 30% less likely to surface at all.
Add real photos.
List 10 or fewer specific neighborhoods or zip codes you actually work — not your entire town. Specificity is what AI is looking for, not breadth.
Replace generic taglines with specific, numbers-based testimonials. "He sells them big and small" tells AI nothing. "Sold 34 homes in [neighborhood] in the past 12 months" is exactly the kind of drill-down detail AI search is looking for.
Set this up as a recurring task. Ask your AI to check your standing weekly — every Monday morning, for example — and report back what changed and what to fix next. You're not doing manual SEO maintenance anymore. You're managing an assistant that does it for you.
Build your own website — with AI, in about 20 minutes
If you don't have your own agent website, or yours is stale, this no longer requires a developer or a monthly SEO retainer.
Use a capable AI model to design a complete site for you. When you're satisfied with how it looks, ask it for all the files so they can be deployed to your own domain — a $50-75 job on a freelance marketplace like Upwork if you don't want to do it yourself, or your AI can walk you through hosting it directly.
Once the site exists, build in the two features that actually matter for AI search:
A dedicated FAQ page. Ask your AI to generate 50 questions and answers designed specifically for AI search discovery — how long you've worked the area, how many homes you've sold, what you're involved in locally. When AI search "spiders" hit a site, they go to the FAQ first. No FAQ means less time spent finding anything else on the page.
Neighborhood-specific detail, generated by asking your AI what buyers and sellers in your specific market are actually searching for — because it varies more than you'd expect between, say, a tax-driven relocation market and a vacation-property market.
Video testimonials — and why they carry more weight
Video testimonials outrank text testimonials for AI search, largely because of how they get indexed.
The mechanism: host the testimonial on YouTube. YouTube auto-transcribes the video — and AI reads the transcript, not the video itself. Have your AI write the title, description, and tags for the video with AI-search optimization in mind, and the testimonial becomes searchable content, not just a nice touch on your site.
Getting the testimonials in the first place: ask every center of influence and past client for one. If someone's hesitant, offer to make a charitable donation in their name in exchange — this is a strong time of year for that ask, since people tend to be more receptive to a charity-linked request during the holiday season. The best moment to ask a past client directly: right after closing, at the walkthrough or closing-table celebration, while the experience is still fresh and positive.
Why this actually favors newer and smaller-volume agents
Here's the underappreciated upside. In the old system, a newer or lower-volume agent had almost no path to visibility — directories and paid placement rewarded existing scale.
A well-built Google Business Profile and a genuinely useful FAQ don't care how long you've been licensed. An agent six months in with a sharp, specific, well-optimized presence can outrank an established producer who's never touched their profile. This is a rare moment where the newest tool in the industry advantages the agents who move first, not just the agents who've been around longest.
AI isn't replacing you — it's clearing your calendar
Direct answer to the fear question: there is no meaningful scenario where AI replaces an agent who's actually forward-facing with buyers and sellers. The risk sits with back-office functions — transaction coordination, marketing execution, pure admin — where AI increasingly does the work with or without you.
For agents doing the human-relationship work, AI does the opposite of replacing you — it clears the operational load so you have more time for the actual relationship work that drives 90%+ of this business: your sphere, your center of influence, the people who already know you.

One — run the test from the top of this email. Ask your AI who the best agent in your market is. See if you're on the list. If not, that's your starting point.

82% of consumers are starting their agent search with AI, and AI is only naming about six agents per market. The old visibility game — SEO tricks, directory ad spend, portal placement — no longer determines who makes that list. Two things do: your Google Business Profile and your own website. You already own both. Neither costs anything.
