How many people do you need to talk to today? Not this week. Not "as many as I can." Not "about 20." The number. If your answer was some version of "I don't know, roughly whatever?" — that isn't an answer. That's a guess. And the gap between a guess and a calculation is worth at least $100,000 to you this year.

For many of you it's worth substantially more. The number isn't a preference or a personality trait or a function of how hard you feel like working today.

It's arithmetic. What your actual life costs, what you keep per closing, how well you convert. It can be calculated down to the decimal point. But almost nobody does that.

Most agents run a business on a feeling — prospect when scared, coast when comfortable, and then wonder why the income chart looks like a heart monitor.

Today we walk through the specific arithmetic behind the one number that runs your entire business, why it's identical to your daily contact requirement, the exact math that determines it, and why most of the anxiety in your business right now traces directly back to the fact that you're driving cross-country every day without a map.

The Magic Number is arithmetic, not personality

Everything in a real estate business comes down to a single number.

It's not your income goal. It's not your annual GCI target. It's not a percentage.

It's the number of active listings you need to have at all times to meet or exceed your financial requirements.

Once you know that number — and there's a specific formula for calculating it, unique to your market, your average sale price, your average net commission, and your actual monthly obligations — everything else falls into place. Your daily contact requirement. Your prospecting schedule. Your marketing spend. Your listing appointment pace. Your entire operational rhythm.

Don't know your number? You're not running a real estate business. You're running an emotional lottery that occasionally produces income.

The five areas of life the plan actually covers

Related. Before the arithmetic works, the planning has to cover more than just business. A real business plan lives inside a real life plan. The five areas that need to be integrated:

  • Physical — health, fitness, sleep, energy.

  • Financial — income, expenses, savings, wealth.

  • Family — spouse, children, extended family, home life.

  • Educational — professional development, skill acquisition, learning goals.

  • Spiritual / Mental — religious practice, mindfulness, psychological wellbeing.

Most agents lead with financial. That's the mistake. The financial plan only works when it's built to fund the life the other four areas actually require. A business plan that ignores the family, physical, and mental categories collapses inside 90 days — because it's not funding a life anyone actually wants to live.

The five-listing example — concrete illustration

Let's put arithmetic on the concept.

Assume: 5 active listings at all times. On average, roughly 2 of those 5 sell each month. Assume your average commission per side is $15,000.

Result: approximately $30,000/month in commission income. Roughly $360,000/year in gross commission.

Not from magic. Not from a hot streak. From a stable, engineered pipeline of 5 active listings at all times. Some months you'll do $15K. Some months you'll do $45K. The average across the year lands right where the arithmetic said it would.

Adjust the number for your specific market:

  • If your average sale price is lower, your average commission is lower — so you need more listings to hit the same income. (10 listings, 15 listings, 20 listings.)

  • If your average days on market is longer, fewer listings sell per month — so you need more active listings at any given moment to keep the throughput steady.

  • If your income requirement is higher, the entire number scales up.

The math backs into a specific number. Not a feeling. Not a guess. A number.

How the math is actually reverse-engineered

Here are the inputs that determine your specific Magic Number:

One — average days on market for your specific zip codes. Not Columbus, Ohio's average. Not your metro area's average. The specific 3-5 zip codes where you actually work. These numbers can differ dramatically from the town-level average and change everything about the calculation.

Two — your actual average sale price. In the neighborhoods you actually serve. Different than the market-level average.

Three — your average net commission. Not the gross. Not what shows on the settlement statement. What actually deposits into your account after brokerage split, taxes withheld, and fees.

Four — your actual monthly financial requirement. This is where most agents go wrong. The instinct is to guesstimate. "Probably about $7,500 a month?" When you actually look at the checkbook, the credit card statements, and the recurring subscriptions — most agents discover it's closer to $10K-$12K. Amazon habits, streaming stacks, DoorDash, kids' activities, and mid-month "small purchases" add up faster than memory admits.

Tool that helps: Monarch Money and similar aggregation tools pull every bank account and credit card into a single monthly view. Actual numbers, not remembered numbers.

The three categories of "what you need to earn"

Break your monthly requirement into three buckets:

  • Have-to-pay — rent or mortgage, car payment, phone bill, utilities, insurance. Anything where something bad happens if you don't pay it.

  • Want-to-pay — restaurants, entertainment, travel, hobbies, kids' activities, fitness memberships. Discretionary but expected.

  • Taxes and savings — the amount you're setting aside for federal and state tax obligations, retirement contributions, emergency fund, kids' college, wealth building.

Total those three buckets honestly. That's your monthly requirement.

The 3x rule of thumb — from "surviving" to "abundance"

Now the shift most agents miss.

The number to actually plan for is roughly 3x your bare monthly obligation.

  • If your bare monthly need is $10,000, plan for $30,000/month in income.

  • If your bare monthly need is $15,000, plan for $45,000/month.

  • If your bare monthly need is $7,500, plan for around $22,500/month.

Why 3x? Because a monthly income that's exactly equal to your monthly obligation is a paycheck-to-paycheck life. 3x is the number that lets you take the trip to Europe, put the kids in the private classes, upgrade the house, build the investment portfolio, and stop postponing the life you actually want.

The bill of goods most agents got sold: "One day, when the market turns / rates drop / a big deal closes / I get both sides / I get lucky, I'll finally take the trip / pay off the debt / start saving / start living."

That is life on pause. And you only live once.

The Magic Number equals your daily contact number

Now the critical mechanic that connects the whole system.

The number of active listings you need at all times equals the number of solid contacts you must make per day.

  • Need 5 listings at all times? Make 5 solid contacts per day.

  • Need 10 listings at all times? Make 10 solid contacts per day.

  • Need 15 listings at all times? Make 15 solid contacts per day.

What counts as a "solid contact":

  • Voice-to-voice or in-person. Not text. Not DM. Not email. Not social media comment. Not a like on someone's post.

  • With the decision-making adult in the household or business.

  • Where real estate is the overt topic of the conversation, or at minimum comes up naturally as part of it.

Everything else is theater. Making 40 "digital touches" per day and calling it prospecting is not prospecting. It's Instagram addiction with a spreadsheet.

Why marketing isn't the answer — the 90%+ rule

Related. Approximately 90% of real estate transactions come from a seller who already knew the agent or received a referral from someone they know, love, and trust. Not from an ad. Not from a billboard. Not from AI-generated content. Not from SEO.

Which raises the honest question: if you know that, why are you spending money and time on marketing and branding as a primary strategy?

The honest answer: marketing at best reinforces human-to-human work. It never replaces it. And in an AI-saturated market where everyone has a stellar social media presence, a killer CMA tool, and impeccable customer service, the differentiator collapses back to the one thing AI cannot do — be physically present in someone's actual life.

Not everyone's going to say good morning to Marcy at the gym. Not everyone's going to help their neighbor sort out a property tax question over coffee. Not everyone's going to be the trusted advisor their sphere reaches for first. You have to be that person. You cannot shortcut it. You earn it by being present.

Stop being a secret agent

Related principle from earlier issues. The reason your sphere doesn't refer you real estate business isn't because they don't like you. It's because they don't know you sell real estate.

You're at the gym. You're at the school pickup line. You're at church. You're at the neighborhood association meeting. They don't know what you actually do for a living. Because you haven't mentioned it.

The fix: stop being a secret agent. When real estate comes up in conversation — and it comes up more often than you notice — say something. Not a pitch. Not a hard sell. Just: "Actually, I sell real estate — happy to look at that for you if you want." Or: "Yeah, I'm a Realtor. That's an interesting question. Let me research it and get back to you."

Almost nobody in your sphere will quiz your real estate knowledge in conversation. And if they ever do, the correct answer is: "That's a great question. Let me research that and get back to you."

The "only known winter" reframe — for newer agents

Coaching-call observation for anyone in the business three to four years or less.

If you got licensed sometime in 2022-2023, you have only known this market. Long days on market. Difficult buyers. Sellers with expectations set in 2021. Pricing that requires actual thought. Motivated-seller work rather than order-taking.

You've never known the other market. The one where you list on Thursday and have seventeen offers by Monday. Where you sold both sides of your own listing in the first weekend. Where the challenge was fielding calls, not making them.

Both are coming back at some point. And here's the underappreciated advantage: you're going to enter the next hot market having been trained in the harder one. You'll know how to price. You'll know how to prospect. You'll know how to hold a listing appointment against real objections. You'll know how to run a 10+ listing pipeline.

Agents who came up during 2020-2022 order-taking and have never trained the harder skill are the ones who will be flat-footed when the market turns. You won't be. The winter market is training you. Do the work. When summer comes back, you'll thrive in ways they can't.

  • What do I have to earn next month?

  • Is this month going to be okay?

  • What if the market doesn't turn?

What to do this week

Five concrete moves:

One — pull your actual monthly financial requirement. Log into every account. Pull 90 days of statements. Categorize into have-to-pay, want-to-pay, and taxes-and-savings. Total the number. Stop guessing.

Two — pull your actual real estate averages. Your average net commission over the last 12 months. Your average sale price in the zip codes you actually work. Your local zip codes' average days on market. The specific numbers, not the metro-level averages.

Three — do the Magic Number math. Divide your monthly income requirement by your average net commission. Multiply by the average months-on-market in your specific area. Everything in a real estate business comes down to one number. The number of listings you need at all times to meet or exceed your financial requirements. That number equals your daily contact requirement. Everything else in your business is downstream of those two arithmetic outputs.

You cannot guess this number. You have to calculate it. Because the difference between a guess and a calculation is worth at least $100,000 a year — often much more — and it's the difference between an anxious business and a peaceful one.

Most agent stress is fear of the unknown. The Magic Number eliminates the unknown. Once you know the number, you stop waiting on external conditions to save you. You just execute a specific daily action against a specific known target. Every day. The arithmetic handles the rest.
